Identifying the problem
By late 2024 the problem became impossible to ignore. The team had doubled in six months, but HubSpot still reflected the business of a year earlier. What initially looked like configuration tweaks revealed itself as a multi‑layered crisis.
New brokers needed hands‑on onboarding from top performers, dragging productive staff out of deals for hours each week. The loan process couldn’t take advantage of Sales Enterprise features already being paid for. In a commission‑based environment, every manual task directly reduced take‑home pay and heightened frustration.

Time-Base Pipeline Stage Automation
- To protect partnership health, we implemented time‑based automation. Each partnership’s last submission date drives automatic movement through stages – Active, 30‑Day Window, 60‑Day, 90‑Day and At Risk.
- When a partnership moves stage, the Partnership Manager receives a Slack notification, turning reactive management into proactive outreach.
- This system revealed that 20% of partners were driving 60% of referrals and underpinned a new tiered partner program with targeted benefits.
