Sending 10,000 marketing emails in one hit feels efficient. To an inbox provider, it can look like exactly what spammers do.
Sudden spikes in volume are one of the things mailbox providers watch for when deciding whether your email lands in the inbox or the junk folder. Spreading those sends out over a few days, sending in smaller batches, looks far more like normal, trusted sending behaviour. It's the same principle behind warming a new domain or IP: start measured, build gradually, earn the reputation.
HubSpot doesn't have a native "stagger this send over five days" button. But you can build exactly that with Segments and a workflow. Here's how.
Why This is Worth Doing
Staggering sends does two useful things at once.
It protects your deliverability. Smaller, spaced-out batches reduce the risk of tripping spam filters, which means more of your emails reach actual inboxes - and a healthier sender reputation over time.
And it's the practical way to warm a new domain or sending setup inside HubSpot. If you've just migrated, changed your sending domain, or are ramping up volume, gradual sending is how you build trust with mailbox providers instead of burning it on day one.
This is built for non-time-sensitive sends. Newsletters, event invitations, nurture content, anything where landing over a few days instead of all at once costs you nothing. For genuinely time-critical sends, this isn't the play.
What You Need First
A quick honest note on plans, because it changes which method you'll use.
The native segment split feature is a Marketing Hub Enterprise capability. If you're on Enterprise, use Method 1 below - it's the cleanest. If you're on Marketing Hub Professional, the split tool isn't available to you, but you can still pull this off - skip to Method 2, which uses random-split branches inside the workflow instead and gets you the same result.
Either way, you'll need a marketing email saved for automation, and access to build workflows.
Method 1: Split Your Segment, Then Stagger (Marketing Enterprise)
Step 1: Create Your Marketing Email
- Go to Marketing > Email and create your email.
- Build it as normal and make sure it's saved for use in automation, so a workflow can send it.
Step 2: Find or Build Your Segment
HubSpot reorganised lists under Segments, so this lives in a slightly different spot than it used to.
- Go to CRM > Segments (if you don't see it, it may appear under the More menu).
- Use an existing segment or create a new one containing the contacts you want to email.
Step 3: Split the Segment Into Even Batches
- Open your segment, click Actions in the top right, then select Split segment.
- Toggle on the option to distribute records equally across segments so each batch is roughly the same size. If the segment doesn't divide evenly, HubSpot spreads the leftover records across the splits.
- Choose how many segments to split into - one per sending day. Five days, five splits.
HubSpot creates new static segments named after your original, numbered for each split.
Step 4: Build the Staggering Workflow
- Go to Automation > Workflows and create a contact-based workflow from scratch.
- Set the enrolment trigger to membership of your original (pre-split) segment.
- Add an if/then branch for each split segment:
- Branch for Split 1: send the marketing email straight away.
- Branch for Split 2: add a Delay of 1 day, then send the email.
- Branch for Split 3: add a Delay of 2 days, then send. And so on.
- Name each branch after its split segment so the logic stays readable when you come back to it later.
A tip worth following: use relative delays (delay 1 day, 2 days, 3 days) rather than delaying until a fixed calendar date. Relative delays mean you can reuse this exact workflow for your next send without rebuilding the dates every time.
Method 2: Random-Split Branches (Marketing Professional)
No native segment split on your plan? You can do the batching inside the workflow instead.
- Create your marketing email (as in Step 1 above) and a segment of your full audience.
- Go to Automation > Workflows and create a contact-based workflow, triggered by membership of that segment.
- Add a random-split if/then branch. This randomly and evenly distributes enrolled contacts down each path - your batching, done in-workflow, no pre-split needed.
- On each branch, add a relative delay (0 days, 1 day, 2 days, and so on) followed by the send email action.
Same outcome - smaller batches landing across several days - without the Enterprise split tool. The one trade-off is you don't get tidy named static segments to reference afterwards, but for staggering a send that rarely matters.
A Few Things Worth Knowing
A clear-eyed look before you hit go.
Staggering helps deliverability, but it isn't a fix for bad list health. If you're emailing unengaged or purchased contacts, spacing the sends out won't save your reputation - clean the list first. Staggering protects a good list; it doesn't rescue a bad one.
Keep your batch sizes sensible. For domain warming especially, smaller daily volumes ramped up gradually do more good than a handful of still-large batches. There's no single magic number - it depends on your total volume and how established your sending reputation already is.
And test the workflow on a small internal segment before running it on your full audience. Branch logic is easy to get subtly wrong, and you want to catch a misrouted delay before it hits 10,000 contacts, not after.
Wrapping Up
